Between 25-50% of your yearly turnover will come in Q4. These are some of the best practice tasks for you to check off your list before & during your Q4 trading season.

I’ve spent 20 years in retail working as a buyer and head of buying for the likes of Primark, M&S and George at Asda. Here I share with you how you can ensure you have a successful and profitable Q4 without the stress and overwhelm.

I’ve also created a podcast to listen to alongside this blog with some more information . Check out the start scale succeed podcast ep 156

So block out some time in your diary, cut off all distractions and let’s get started!

1. Review & Reflect

Looking back at last year’s performance provides invaluable insights. This period of reflection helps identify what worked, what didn’t, and how you can improve for the upcoming season.

Action Steps:

  • Pull data from October to December last year, analyzing sales, marketing, ads, PR, and in-person events.
  • Identify your best- and worst-selling products.
  • Assess the success of Christmas launches and events like markets and pop-ups.
  • Evaluate email marketing performance and conversion rates.
  • Reflect on what caused stress and how you can alleviate it this year by focusing on controllable factors.

Setting aside time to thoroughly review these areas ensures you have a strong foundation for making improvements.

2. Set Goals & Targets

Clear goals and actionable steps are crucial to reaching your sales targets. Ensuring you have the right products at the right time will set your business up for success.

Action Steps:

  • Set launch dates for Christmas and gifting products (between October and early November).
  • Establish specific sales targets based on last year’s data and trends.
  • Ensure adequate stock levels, as 80% of your sales will likely come from 20% of your range.
  • Plan for themed and gift-specific items while keeping inventory tight, monitoring sales performance closely.
  • Conduct customer feedback surveys to understand what products they’re likely to buy this year.
  • Offer a variety of price points (Good, Better, Best) to attract different segments of your audience.
  • Keep an eye on slow sellers, especially Christmas-themed items, and take action to prevent excess inventory.

3. Optimize Your Ecommerce Platform

Your website is your shop window. It’s crucial that your site is up to date and provides a frictionless shopping experience to maximize conversions.

Action Steps:

  • Set a date to upload Autumn/Winter and Christmas products to your website.
  • Create curated collections like “Gifts Under $50” or “Gifts for the Yoga Lover.”
  • Test and refine your site’s customer journey.
  • Update product descriptions with seasonal keywords.
  • Implement cross-selling features like “You May Also Like.”
  • Schedule holiday-themed web banners and content updates.
  • Ensure your website is optimized for mobile shopping.
  • Update shipping and return policies for the holiday season.
  • Implement SEO strategies targeting seasonal keywords.
  • Plan blog content and social media posts around gift guides and holiday promotions.

4. Build Your Marketing Strategy

The Q4 season is saturated with marketing messages. To stand out, you need to show up early and build connections with your audience across email and social media. Now is the time to get your brand in front of potential customers.

Action Steps:

  • Grow your email list through special deals and events.
  • Plan and schedule social media and email marketing campaigns in advance.
  • Create gift guides and holiday promotional content.
  • Test advertising strategies ahead of peak periods to ensure they’re effective.
  • Plan photo shoots and gather seasonal imagery.
  • Leverage competitions, collaborations, and events to increase brand visibility.
  • Collect emails at pop-up shops or events for future marketing efforts.
  • Schedule content in advance to streamline marketing during peak times so you can focus on customer service and sales.

5. Logistics Planning

Seamless logistics can make or break your holiday season. Planning ahead for fulfillment, shipping, and customer service will ensure your business runs smoothly during peak periods.

Action Steps:

  • If hiring extra help, make sure the team is aligned with your business standards and goals. Regular communication is key to staying on track.see suppliers find out their stand numbers and hall locations and group them together by location.
  • Confirm postal service and delivery timelines for the holiday season.
  • Prepare customer service templates to address FAQs.
  • Plan for additional support during peak periods, whether it’s for packing or customer service.
  • Order packaging and shipping materials early, as lead times can be longer during the holidays.
  • Optimize your workspace for efficient packing and shipping processes.
  • Notify your fulfillment center of any expected volume increases.
  • Set and communicate Christmas order cutoff dates to ensure timely deliveries.
